# C) KPI & IMPACT MODEL (NO FAKE NUMBERS)

**Analysis Date:** 2025-12-26
**Purpose:** Framework for measuring technical founder/operator impact
**Standard:** Real values from instrumentation; PROPOSED labels for measurement plans

---

## Executive Summary

This KPI model is designed for an **early-stage technical founder/operator** profile where:
- Engineering throughput matters more than vanity metrics
- System reliability and automation demonstrate operational excellence
- Security posture shows mature engineering practices
- Scale readiness (1000+ agents, multi-cloud) demonstrates architectural thinking

**Key Principle:** If we can't measure it today, we design the measurement hook and label it **PROPOSED**.

---

## 1. Engineering Throughput KPIs

### 1.1 Deployment Frequency
**Definition:** How often code ships to production

**Current Evidence:**
- **Operator repo:** 269 commits (all-time), ~30 commits in December 2025
- **Daily pushes:** Dec 2, 6, 10, 11, 12, 14, 22, 23, 26 (verified via git log)
- **Frequency:** ~4-5 deploys/week (December average)

**How to measure (VERIFIED):**
```bash
git -C /tmp/blackroad-os-operator log --since="2025-12-01" --oneline | wc -l
# Output: ~30 commits in Dec
git -C /tmp/blackroad-os-operator log --since="2025-12-01" --format='%ad' --date=short | sort -u | wc -l
# Output: ~9 unique commit days in Dec (out of 26 days)
```

**90-Day Target:**
- Instrument deployment events in memory system: `~/memory-system.sh log deployed <entity>`
- Query: `jq -r 'select(.action=="deployed")' ~/.blackroad/memory/journals/master-journal.jsonl | wc -l`
- Target: 40+ deploys/month (10/week)

---

### 1.2 Cycle Time (Idea → Production)
**Definition:** Time from commit to production deployment

**Current Evidence:** **UNVERIFIED** (no timestamps in Railway/Cloudflare)

**How to measure (PROPOSED):**
1. Add GitHub Actions timing via workflow annotations
2. Log deploy start/end in memory system:
   ```bash
   ~/memory-system.sh log deploy_started <repo>
   ~/memory-system.sh log deployed <repo>
   ```
3. Calculate delta via JSONL timestamp diffs

**Measurement hook (PROPOSED):**
```bash
# In .github/workflows/deploy.yml
- name: Log deploy start
  run: ~/memory-system.sh log deploy_started "${{ github.repository }}"
- name: Deploy
  run: railway up
- name: Log deploy complete
  run: ~/memory-system.sh log deployed "${{ github.repository }}"
```

**90-Day Target:**
- Median cycle time < 10 minutes (commit → live)
- P95 cycle time < 30 minutes

---

### 1.3 Lead Time (First Commit → Merged PR)
**Definition:** Time from first commit on branch to PR merge

**Current Evidence:** **UNVERIFIED** (need to analyze PR data)

**How to measure (PROPOSED):**
```bash
# Get PR merge times from GitHub API
gh pr list --state merged --limit 100 --json createdAt,mergedAt,commits \
  | jq -r '.[] | [.createdAt, .mergedAt, (.commits | length)] | @tsv'
# Calculate lead time distribution
